First time in SJ. Ship arrives for 3 pm and leaves at 9 pm. It will be January and probably getting dark when we arrive, any suggestions for 2 adults to do?

Even in January you will have from 2.5-3 hours of daylight left and lots of places to visit. The forts close at 6pm regardless so yo will be able to visit at least one. Then enjoy the views of the sunset from the lawn of El Morro and find a place to take in some good local food on your way back to the ship. There are restaurants and pubs all over San Juan where you can "kill time" after the forts and shops close before you have to get back on board.
